x-box 306 dvd drive swap help

Hi, I have 2 broken x-box 360's. One has the 3 red lights and the other wont read disks. So I swapped the dvd drives in them hoping to get one working system. However when I swapped the drives It now gives me a message to insert the disk in a xbox 360. Any ideas would help thanks.

what you are going to have to do is get the dvd drive key off one drive put in the other drive firmware. dvd key locked to mobo, so they need to be the same.
