2 bad 360 doesn't equal 1 good 360... Please help...

I got two non functioning 360s today:
1st 360 "Brick" - didn't work at all, when i plugged it in to the power source it automatically turned on but only made bad fan noises.
2nd 360 "Bad drive" - Gave me the "unable to read disc" error.
So, after some research (like 6 hrs), I decided to take the 1st 360's drive out and installed it in the 2nd:
- they were both Hitachi 0047DJ drives
- I took the board out of the known "bad drive" and placed it in the 1st 360 questionable drive.
After reassembling the 2nd 360:
-Started up fine.
-I put a game in.
-It tried to read it for a while.
-Then it said "open tray".
I noticed that the magnetic cog on the top drive was sticky and saw that others had a problem "with the cog" but after fixing the sticky cog:
-I got the same results as last time but this time the "open tray" message instantly came up after about 1/2 second of trying to read it.
Next I'm going to try this:

But I have little faith that it will work and I don't have a the right size torx screwdriver yet.
I heard of people replacing their lasers and I'm thinking about swapping the two and seeing what happens.
I'm extremely broke right now so I can't really afford to be spending $$$ on this especially since I already have a PS3.
1st Question: So what do you guys think?
2nd Question: Is there anything else I can do? or am I doomed to replace my drive?
3rd Question: If so what kind of drive should I buy? ie What's the best or easiest... Cheapest?
4th Question: Will I have to flash the drive or can I just install the original drive's board?
I'm pretty lost and have researched this to death, so I appreciate any help and/or info, thanks.

Switch the drives back the way they were intially and then swap the lasers around.

1) I think your quite unlucky
2) You could try the POT calibration, its fixed 2 of my hitatchi's with the same issue (use the search for more info on this)
3) I like samsung's & Benq's as they are the easiest to flash

I'll try swapping the lasers, but another reason I wanted to swap the drives was because the motor on the bad drive wasn't moving very well and the other motor was rotating easier. I swapped the board because everywhere I read said to swap the current board into the new drive. Should I have not done that? Should I swap them back? Or does it not matter because they are identical drives? Thanks for the help guys.

I kind of posted before I thought about what I was saying...
The motor in the old drive is sticky, and the laser is questionable, so I want to swap both of them out... Isn't that what I did by just swapping both of the drives and putting the old board in the new drive? should I put the board that my replacement drive had back in it and try installing the entire drive like it was?
Sorry if that didn't make much sense I'm starting to confuse myself now...lol

SUCCESS!!!
I was disassembling my drive to try the POT calibration, like miketrev suggested, and I noticed that the fat cable wasn't connected! I didn't know if it was unplugged the whole time or if i just forgot to reconnect it the last time I took it apart. I plugged it in and with out reassembling the drive or anything It WORKED! I felt like a fuucking idiot.
now it's time to mod it... Any suggestions? I haven't researched this topic much yet, and I normally don't post questions without doing my own research first but I'll take any advice.

i cant stand it when people buy cheap ass half working xboxs and try to fix em and cry about it when they dont work or they rrod in a month just buy a new arcade they are only $199 i mean i understand not wanting to pay $60 a game but are we that cheap we cant even buy a new console

Manu, nobody is forcing you to look at this thread if you "cant stand it" then why bother posting, afterall you can't even tolerate it.
In jerred's defence, he never said he bought them, you assumed that... he could of got them for free. I would do the same thing if I had the chance... what's the point in spending $199 on something you can make yourself with spare parts.
Btw, you say you can understand not wanting to spend $60 for something you can get for very little, but you can't understand not wanting to spend $199 for something you can get for very little... sounds like you're sending mixed messages to me.

Erm, not everybody can afford to buy new. Personally i couldn't afford to buy a games console new at the moment. I certainly can't afford new games, in fact the rare times i buy games i buy them when they're old ie cheaper (new games are criminally expensive for what they are, but i digress). Back when i could afford to buy my 360's, i deliberately bought them brand new from a walk-in store as i was (and still am) very concerned about the RROD (and since i bought them, the new E74 error). I guess lots of people buy 360's cheap or broken and cheap because they can probably fix them, and if not they can always get Microsoft to replace them, provided they're still in warranty.

your right it wasnt helpfull and i apologize for it. i guess im just over exposed to people coming to me to do mods for them and half the time the 360 looks like its been through world war 3. and the guys tell me they just bought it on craigslist for $90 but they usually contain burned out sammys or hitachis,have all the old heat sinks on them with 3 inches thick of dust and are a day or two away from a rrod. then they call back in a week and blame me for thier system getting the rrod. then they need to fix it and sometimes replace the drive and then reflash .and they get mad cause the cost is almost the same as if they bought a new one. but once again i apologize cause its not the case with everyone but bieng in the modding world its a common occurance. as i usually do about 60 mods a month

no i said i can understand not wanting to buy new games all the time because they cost $60 a piece and im sure the average person would buy 5 games or more witch in turn would be quite costly. as opposed to just buying a good quality 360 liker the new ones they sell now with the 190w power sources and the upgraded heat sinks and liteon drives

Thanks to creaky and others for getting my back, and manu, no offense taken. I was given (though I ended up giving they guy $20) the machines and I do like tinkering with stuff like this. The way I look at it - I'd rather pay a little for a machine I don't have to worry about messing up then run the risk of bricking a drive in a new machine.
As far as the "textbook.pdf" that lilg suggested, I have it but it seems to be a bit out of date (2008).
-It seems as though JungleFlasher is the easiest or at least the most suggested software, and the "textbook.pdf" doesn't cover it.
-The "textbook.pdf" doesn't cover any FW over 1.4.
-I understand that 1.51 is the highest xtreme firmware I can go on my Hitachi 47 drive and that it is the FW required to play backups online.
-I see a lot of other tuts and guides on flashing FW 1.51 on hitachi 7x drives but none for my drive or drives <7x.
I'm going to try to use JF and just wing it, though any suggestions would be great.

All right, so I believe that I got my dvd drive flashed with 1.51, because that's what JungleFlasher says anyways. I acquired backups of UFC 2009 and Red Faction, but I have several unsuccessful burns with some memorex discs I got at Radio Shack.
-I ordered some Verbatims.
-I used imgburn.
-Set the Layer Break to the specified number that was in the .dvd file.
-Burned successfully and Verified successfully.
-Tried the game in my 360, it spins up then stops and it said "unplayable disc".
At this point I don't know what to do. I'm pretty sure the drive flash worked because JF said so when I dumped it. And I'm pretty sure
the iso's I got were functional because I used abgx360 to check them. And I'm pretty sure I burned them correctly because imgburn didn't give me any errors.
WTF!?!?! Where should I start?
Should I recheck my drive to see if was flashed properly? - I really don't want to do this because with the Hitachi drives it's a huge pain in the ass. But this is where im going to start most likely.
Is there a way I can check the disc I burned to verify that they are working?
Is there a particular kind of dvdburner (other than dl) that I should be using?
Should I flash my dvdburner's FW to the most current version? I doubt this will do much but I'm running out of ideas.
Is there anything else I could be doing? Thanks for any suggestions...

It sounds like the flash went through ok. Im 99.9% sure its the Memorex you were using. Once you get your Verbatiums you should'nt have a problem. Trust me the media makes a huge difference.

It will be a long time before people actually realize that no two drives are the same. Some can handle cheap media and some can't. ESPECIALLY when it comes to Hitachi's which I believe are well known for being the worst drives that the 360 has seen.
I had one Hitachi that would read Memorex backups but would freeze and stutter on Verbs. Never had another that would even boot the Memorex.
@ Jerred121 - When burning with IMGBurn you don't have to set the layerbreak, just when choosing the file to burn choose the .dvd that is with the .iso and it will automatically set the layerbreak and burn the iso. Setting it yourself doesn't hurt but thats what the .dvd is there for.
