phone tools...STILL INITIALIZING

I have windows xp and I installed motorola phone tools on my computer and it's not working...only thing that is working is the e-mail and I don't even want to use the program for that. The phone pops up on the screen and says image not available-INITIALIZING....DID SOMETHING GO WRONG?

Wait till it ask for the phone to be plugged in after starting the program
