Are you using magic keys II? You just put the dvd of SM 3.8 in and it should boot up and show Normal, special, SMBoot etc. You would then at this point swap discs and press X.
If it is not working, sometimes the discs are bad. Try both the CD version and DVD and see if they both work. I had to send back my DVD the first time and they exchanged it for me.

Your 3rd key should be put in, if not read the following thread to help, and either try the straw method or tape it down.

But it sounds like your DVD disk is not working so I would contact whomever you bought it from and exchange it.

There is a forum thread on it that i posted in the magic keys II post in which I just gave link above.
Just scroll down the page part way and you will see the links to the threads about the straw method.

I had some issues when i first used it, but I figured out that when i was using the slide tool it wasn't closing the tray completely. So just make sure the tray is completely locked in. Try that and see if it works.
The other thing is when burning the games try burning at 1x

Once that 3rd key is in there u are all set and just leave it there.
You then just boot with swap magic everytime to play backups and change discs at the screen prompt.
