New hitachi drive(original chip) wont read any discs

hi, i recently fixed the 3 red lights and then found the dvd drive could not read any discs, i bought a new hitachi drive of the same make and swapped the chips over(as i dont know the original key) and still it wont read anything
Any ideas, it cant be the laser as its a new drive

What error do you get? If you get the error that 360 games can't be played in your console it's more than likely the pcb and you will have to flash your new drives pcb. It should be able to still read cd's.

it does not read anything at all, i am guessing it was a bad flash from the guy who owned it before, how can i reflash it without the old key

You need the dvd drive key in order for it to work right.If you still have the original board get someone to desolder the TSOP chip and read the firmware out with an external programmer.Best of luck and it does suck that the Xbox 360 dvd drive and motherboard have to marry each other.
