I'm seeing if there is a PS3 tech out there that can help. Every other forum, nobody can answer

I have a ps3 that is not reading disc - the laser is actually fine
I took it apart and noticed the disc will not fully go in with the top cover on
With it off, the disc will fully go in
With the top off, i would push the rest of the disc in from the laser hole, and the game would boot. I was working for hours on this and can't figure out what is wrong

So i went to replace the whole blu ray. I have a spare with a bad laser

I swapped out the laser into the new blu ray along with the bigger pcb board. I insert a disc, and it won't take the disc. It's like a dead motor. The laser runs, and when you first turn on the ps3 without a disc in, you can here the little wheels spinning that guide the disc. When i insert disc, the wheels do not spin. I can eject the disc, but it won't take it in, as if its dead.

Does anyone know if i have missed something?

I'm not a PS3 Tech, but I tend to play a little when I have issues. Try this link with some instructions and a video. There is also the #6 post that may work for you as well.
